Discovery is the phase where AI projects are won or lost.

A strong discovery process surfaces the information needed to scope accurately, set realistic expectations, and identify risks before they become problems. A weak discovery process creates a false sense of alignment that unravels during delivery.

Most AI agencies know discovery is important. Fewer have identified the specific mistakes that make their discovery process unreliable.

Mistake 1: Leading With Technology

The most common discovery mistake is starting the conversation with AI capabilities instead of business problems.

What this sounds like:

  • "What AI use cases are you interested in?"
  • "Have you considered using large language models for this?"
  • "We could build a chatbot, a recommendation engine, or a classification system."

This approach lets the client pick a technology before the problem is understood. It is like a doctor asking the patient which medication they want before doing an examination.

Better approach:

Start with the business context:

  • What workflow or process is creating pain?
  • What does the current process cost in time, money, or quality?
  • What would a successful outcome look like, regardless of how it is achieved?
  • What has been tried before and why did it not work?

Let the problem determine the solution, not the other way around.

Mistake 2: Accepting Vague Requirements

Clients often describe their needs in abstract terms:

  • "We want to be more efficient."
  • "We need better insights from our data."
  • "We want to automate our customer interactions."

These statements are starting points, not requirements. Discovery should transform them into specific, testable criteria.

Dig deeper with questions like:

  • "What specific tasks take the most time?"
  • "What decisions would you make differently if you had better data?"
  • "Which customer interactions have the highest volume and lowest satisfaction?"
  • "How would you measure whether the solution is working?"

A requirement that cannot be measured cannot be delivered to satisfaction.

Mistake 3: Not Assessing Data Early Enough

Data is the foundation of every AI project. Agencies that wait until after the scope is defined to assess data quality set themselves up for costly surprises.

Discovery should include a data assessment that covers:

  • Does the required data exist?
  • Where is it stored and how is it accessed?
  • What is the quality (completeness, accuracy, consistency, timeliness)?
  • Is the data labeled or does labeling need to happen?
  • Are there privacy, compliance, or access restrictions?
  • What volume of data is available for training and testing?
  • How will ongoing data access work during production?

Many promising AI projects become impractical when the data reality does not match the initial assumption. Discovering that during delivery is far more expensive than discovering it during discovery.

Mistake 4: Talking Only to the Sponsor

The person who initiated the engagement is not always the person who understands the problem best, uses the current process daily, or can describe the data landscape accurately.

Essential discovery participants:

  • the business sponsor (budget, priorities, success criteria)
  • the process owner (how the current workflow actually operates)
  • the end users (daily pain points, workarounds, adoption concerns)
  • the IT or data team (systems, data access, integration requirements)
  • the compliance or legal team (regulatory constraints, data handling requirements)

Each stakeholder provides a different piece of the puzzle. Missing any one of them creates blind spots that surface during delivery.

Mistake 5: Skipping the Constraint Conversation

Every project has constraints. Agencies that do not surface them during discovery discover them the hard way during implementation.

Constraints to identify:

  • budget limits (total and per-phase)
  • timeline requirements (hard deadlines, business cycles)
  • technology restrictions (approved platforms, security requirements)
  • organizational capacity (client team availability for testing, feedback, data provision)
  • regulatory requirements (industry-specific compliance, data residency)
  • change management limitations (how much disruption the organization can absorb)

Constraints are not obstacles. They are design parameters. Knowing them early allows the solution to be designed within them rather than crashing into them later.

Mistake 6: Not Defining What Success Looks Like

Discovery that ends without clear success criteria creates engagements where neither side agrees on when the work is done.

Define success at three levels:

  • Project success: What specific deliverables and performance metrics will be produced?
  • Business success: What business outcome should improve as a result of the project?
  • Relationship success: What would need to be true for the client to want to continue working with the agency?

Document these criteria and get explicit client agreement before moving to the proposal phase.

Mistake 7: Not Qualifying the Client

Not every prospect is a good client. Discovery should be a mutual evaluation, not just a sales process.

Red flags to watch for during discovery:

  • the sponsor cannot articulate the business problem clearly
  • multiple stakeholders have conflicting visions for the project
  • the client is unwilling to commit time or resources to participation
  • unrealistic expectations about AI capabilities despite clarification
  • previous AI projects that failed without clear lessons learned
  • resistance to sharing data or providing system access
  • budget discussions are evasive or unrealistic for the scope described

Qualifying out of a bad-fit engagement during discovery saves months of painful delivery and protects the agency's reputation and morale.

Mistake 8: Rushing Discovery to Start Building

The pressure to show progress often compresses discovery into a single meeting or a brief questionnaire. This is false efficiency.

A thorough discovery for a mid-size AI engagement typically requires:

  • two to three discovery meetings with different stakeholder groups
  • a data assessment session with the technical team
  • time for the agency to analyze findings and identify risks
  • a presentation of findings and recommendations before scoping

This might take one to three weeks depending on the engagement size. That investment is trivial compared to the cost of rescoping, reworking, or losing the engagement because discovery was superficial.

Building a Discovery Checklist

Standardize discovery with a checklist that ensures no critical area is missed:

  • business context and problem definition
  • current process and workflow documentation
  • stakeholder identification and interviews
  • data assessment (availability, quality, access)
  • technology environment and integration points
  • constraint identification
  • success criteria definition
  • risk identification and classification
  • client qualification assessment
  • findings summary and recommendations

The checklist does not replace good judgment. It prevents good judgment from being undermined by missed steps.

The Discovery Investment

Discovery is not overhead. It is the most valuable phase of any AI engagement because it determines whether the project is set up to succeed or fail.

Agencies that invest in thorough, structured discovery avoid the most common and most expensive project failures. They scope more accurately, price more confidently, deliver more predictably, and build the kind of client relationships that lead to expansion and referrals.

The best discovery does not make the project easier to start. It makes it possible to finish.
